Here is how the standard "MRO Subcontracting in Refurbishment Orders" flows: 1️⃣ Order Creation & Planning You create a Refurbishment Order (typically Order Type PM04) for the defective material (e.g., Valuation Type C3 - Damaged). *Tip: Instead of an internal work center, you define an External Operation. *Configuration: Ensure your Control Key is set to "Externally Processed Operation" (e.g., PM02). Here’s the truth and we say this from experience, having renovated 50+ hotels in the last 15 years: success in this industry doesn’t come from just good design or solid construction. It comes from process — clear, intentional, and collaborative. We’ve seen it time and again: a great design concept stumbles when the process isn’t respected. 🔹 The general contractor needs to be involved early — not after the drawings are done, not after the budgets are set and firm. Bringing the GC in from the beginning — alongside the designer and ownership group — ensures the design aligns with actual site conditions, is technically feasible, and is buildable within budget. 🔹 A finalized, signed-off design is essential. Assumptions kill timelines and inflate costs. Without clear, approved drawings — agreed on by the designer, client, and contractor — even the best teams end up guessing, improvising, and ultimately delaying. 🔹 Scope clarity before quotation is critical. Estimating based on vague or incomplete design info leads to rework, change orders, and frustration — all of which impact guest experience and revenue projections. 🔹 The availability of specified procurement items according to brand standards must also be considered early. There’s no point in designing around materials or products that are backordered, out of budget or unavailable — especially in today’s supply chain climate. Confirm what’s actually available in the market before finalizing. A successful renovation isn’t luck. It’s process. Design smart. Communicate early. Align together. Our Restorative Design Framework Our approach can be broken down into 3 stages: 1. Reclaim (everything that happens BEFORE design and fitout) 2. Redesign (everything that happens DURING design and fitout) 3. Recirculate (everything that happens AFTER design and fitout) Let's start with stage 1 - Reclaim. This is really a catch all for mindset and processes that ensure we take a very intentional approach to what already exists. What opportunities are presented by the existing architecture? What is the least we can stripout to create a meaningful space? How can we reuse any removed materials within the design itself? A few tangible examples of what this means in practice: Apricity Restaurant - During strip-out we uncovered original walls that had been hidden for decades and inherited a solid timber floor. Instead of covering them again, we restored and celebrated them. We also reclaimed all timber mouldings from the previous fit-out and used them to clad the new bar. Together, these decisions helped deliver a 41% reduction in embodied carbon compared with a typical restaurant fit-out. GAIL's - Unused tiles from new GAIL’s fit-outs are returned to a central hub run by social enterprise RAW Social Enterprise, then specified for future projects — including the Moonshot site, which used these surplus tiles exclusively. RAW also repairs and refinishes furniture removed from refurbishing sites, allowing us to reintroduce it into the next bakery rather than buying new. It’s a simple system that keeps high-quality materials moving rather than wasted. Kindle - At Kindle, new openings were required in the external brick walls. Instead of sending the removed bricks off as waste, we reused them to edge the new garden paths. It’s a small intervention, but one that keeps materials on site, reduces cost, and reinforces the character of the space. In many ways, this is not rocket science...why don't we all do more of this?

We launched a hotel with 11 rooms, 0 walls moved, and no heavy capex. We called it a lipstick renovation. Two and a half years later, the concept is flying: Before we built anything serious, we needed to know the concept worked. Hospitality is an expensive place to be wrong. You convert rooms, sign leases, build out the property. The investment is heavy before you've proven a single thing. So we went the other way. Step 1: Start with an MVP Treat your first property as a proof of concept. Don't build something perfect. Find out if your bet is right, with as little money on the table as possible. Step 2: Pick the right location Our criteria: within one hour of a global city, reachable without a car, with existing infrastructure around it. People from Berlin want nature. They don't want to organize their lives around getting there. Bad Saarow is 60km outside Berlin. One hour by train. Thermal spa, restaurants, golf. The infrastructure was already there. Step 3: Find the undervalued property We were looking for a small property that had the raw ingredients but was failing to use them. We found an 11-key hotel on a lake. Direct lake access. A private garden. Beautiful surroundings. And on their website? Pictures of rooms. Not one photo of the lake. That's not a structural problem. That's an awareness problem. Step 4: Diagnose atmosphere, not structure Before you budget for renovation, ask yourself: what is actually broken here? If the bones are fine and the issue is feel, you don't need to move walls. You need to change the experience of being in the space. Step 5: Execute the lipstick renovation These are the six levers we used: . FF&E (furniture, fixtures, and equipment), selected pieces, not a full refit . Wall colors, intentional, coherent, specific to our brand . Art, curated, not generic hotel prints . Plants, more than you think you need . Smell, often overlooked, immediately felt . Playlist, sets the tone before anyone speaks a word We also cleaned up the space. Sometimes that alone changes everything. Step 6: Validate, then scale Two and a half years later, the concept is flying. It's not perfectly built. But it's proving what we needed to prove. That's the point of step one. Once you have the signal, you earn the right to go bigger. The hospitality industry defaults to heavy capex and long timelines. You don't have to start there. Find the hidden asset. Fix the atmosphere. See if people come. Then build.

What I’ve learned about aged care refurbishments: When you work inside a live aged care facility, the “usual” construction rules don’t apply. You’re not just managing a building site, you’re managing people’s safety, wellbeing, and dignity. Over time, I’ve learned that five things make or break these projects: ▪️ Residents’ daily life must come first. Construction has to bend around medications, mealtimes, and visiting hours. ▪️ Infection control is everything. Clean / dirty pathways, on-tool dust extraction. Without it, you’re putting people at real risk. ▪️ Service cutovers can’t fail. Power, water, nurse call, fire systems; these aren’t “nice to have.” They are life support. ▪️ Fire safety can’t be compromised. Every penetration, every isolation, every hot work permit matters. ▪️ Communication is everything. Ten minutes a day with clinical staff solves more problems than a hundred-page methodology. If you get these five things right, everything else follows. If you miss them, nothing else matters.
