I used to set room rates in hotel reservations before I ever touched a marketing brief. Take a Dubai hotel of any chain, Accor or Rotana Hotels, shifting just 5 rooms a night from Booking.com or Expedia to its own website. At an average rate of AED 700, that's AED 3,500 in room revenue either way. Through the OTA, commission runs 15% to 25%, call it 18% blended. That's about AED 630 a night gone before a single cost of running the hotel is covered. Through the hotel's own site, the true cost, payment processing, the booking engine, a slice of marketing, comes to roughly 4% to 4.5% all in. About AED 157 a night. Over a month, that gap on just 5 rooms is close to AED 14,000. Most hotels have hundreds. Why do so many properties still let OTAs carry the majority of their bookings when the arithmetic is this one sided? Because that commission is earned honestly the first time. A traveler comparing five hotels in one search, chasing a last minute deal, or booking a city they've never visited wants that shelf of options, not one hotel's own website. That demand is real, and a direct site alone was never going to replace it. Once that guest checks in, though, the hotel has their email, their dates, their preferences. That's the direct to customer opportunity most properties leave sitting on the table. What I saw constantly as a hotelier is what happens on the second stay. A guest who actually liked the property is not purely price shopping again, not unless the city genuinely leaves them no other choice. They're choosing an experience they already trust. The OTA earns its cut for the introduction. It has no business still taking a cut once the guest already knows your name.
